⚠ Failure Case Study — Contour (2022)
Why Contour Failed: Lessons for Enterprise DLT Consortiums
Contour, a Corda-based trade finance network backed by HSBC, BNP Paribas, Standard Chartered, and others, shut down in November 2022 despite processing over $4.8B in transactions. Key failure factors: (1) No single compelling use case — the platform tried to serve multiple trade finance workflows, diluting focus. (2) Governance ambiguity — with 8+ competing banks as shareholders, decision-making was slow. (3) Business model uncertainty — unclear who would pay and how much. (4) Network effects not achieved — critical mass of counterparties never reached. (5) Technology was not the problem — Corda itself functioned as designed. The platform failure was governance and commercial, not technical. Implication: Evaluate consortium governance and commercial model as rigorously as the technology. A technically sound platform on a poorly governed consortium will fail.
